An AI agent receives a high-level goal and independently determines and executes the steps required to achieve it. It plans. It uses tools. It queries external systems. It evaluates intermediate results. It adjusts its approach based on what it finds. It continues operating until the goal is achieved or a defined stopping condition is met, without requiring a human prompt at each step.
MIT Sloan associate professor John Horton describes the distinction clearly: while generative AI automates the creation of complex content based on human language interaction, AI agents go further, acting and making decisions in a way a human might.
The architecture of an agentic system reflects this expanded role. It includes a planning module that breaks complex goals into executable sub-tasks. Consider a concrete example. A sales team gives an agentic AI the goal of following up on all open proposals that have not received a response in seven days. A generative AI model, given a specific proposal and asked to write a follow-up email, would produce excellent copy. An agentic system would identify all open proposals meeting the criteria by querying the CRM, research each prospect's recent activity by checking the web or news APIs, draft personalized follow-up emails using a generative model, send those emails through the connected email platform, log the outreach in the CRM, set a follow-up reminder, and alert a human only when a prospect responds or when a situation requires judgment that falls outside the agent's defined parameters.
The human did not prompt each of those steps. They set the goal. The agent handled execution.
This proactive, autonomous operation is agentic AI's defining characteristic. It shifts the human role from directing individual tasks to managing outcomes. Where generative AI makes individual contributors faster, agentic AI can replace entire workflow layers.
Agentic AI is built on generative AI foundations. Most agentic systems use a large language model as their reasoning engine, relying on the model's ability to parse natural language, infer intent, and generate structured action sequences. The agent framework handles memory, state tracking, tool integration, and execution. Advances in generative AI directly expand the capability of agentic systems, better reasoning in the underlying model translates directly to more reliable multi-step task execution in the agent.
Where agentic AI belongs: Customer service workflows that require accessing and updating multiple systems, software development automation, supply chain monitoring and response, security incident response, financial reporting and reconciliation, IT operations management, and any process where the workflow is repeatable, spans multiple systems, and currently requires a human to coordinate the steps.
The Relationship Between All Three
Understanding these three categories as distinct is important. Understanding them as complementary is essential.
Traditional AI, generative AI, and agentic AI are not competing alternatives. They occupy different positions in the capability hierarchy and are frequently deployed together within the same system.
An agentic system typically uses a generative AI model as its reasoning engine. When the agent needs to communicate with a human, it uses the generative model to produce natural, contextually appropriate language. When it needs to analyze unstructured data, it uses the generative model to interpret and summarize. When it needs to decide on the next action, it uses the generative model to reason through options.
At the same time, an agentic system might call traditional AI models for specific subtasks where those models outperform general-purpose LLMs. A fraud detection check during a financial workflow is handled more reliably by a specialized fraud model than by asking a general-purpose language model to evaluate transaction data. The agent orchestrates the workflow; each component does what it does best.
The practical question for any organization is not which type of AI to adopt, but which type is appropriate for each specific problem.
How to Choose the Right Category for the Right Problem
Three questions determine which category a given problem belongs in.
Is the problem well-defined and the data structured? If the input-output relationship is clear, the data is labeled and abundant, and the task is repetitive at scale, traditional AI is likely the most appropriate and cost-efficient solution. Deploying a large language model to classify customer support tickets into categories when a fine-tuned classification model would do the same job faster, cheaper, and with more measurable accuracy is a common and costly mistake.
Does the problem require creating variable content or responding to open-ended input? If the task involves generating text, code, or other content that varies with context, and a human is available to review and direct the output, generative AI is the right tool. The value here is acceleration and quality of output, not automation of a workflow.
Does the problem involve a multi-step workflow that currently requires human coordination across systems? If achieving the goal requires planning, sequencing actions, interacting with multiple tools, and adapting to intermediate results, agentic AI is the appropriate category. The value here is not acceleration of individual steps but elimination of the coordination overhead that makes complex workflows expensive.
Getting this categorization right before evaluating specific tools is the most important decision in any AI adoption process. The tools within each category vary in quality and fit. But selecting the wrong category means no tool within it will solve the actual problem.
What This Means for Infrastructure Strategy
Each category carries different infrastructure requirements that have direct cost and architectural implications.
Traditional AI requires clean, structured, well-labeled data. The quality of the training data determines the quality of the model. Organizations that have not invested in data infrastructure will find that their traditional AI deployments underperform regardless of which algorithm or platform they choose.
Generative AI requires thoughtful prompt design, appropriate context management, and human review workflows. The model is powerful but probabilistic, its outputs need to be evaluated rather than automatically trusted. Governance frameworks that define what outputs get reviewed, by whom, and at what frequency are not optional for production deployments.
Agentic AI requires all of the above plus integration infrastructure, access control frameworks, audit logging, and clearly defined authority boundaries. An AI agent with access to production systems is a new category of automated actor in the organization, and it needs to be governed with the same rigor applied to any system with that level of access. The security implications of agentic AI are meaningfully different from those of a generative assistant, and treating them the same is a risk management failure.
